Yeah but if the war was going Russia’s way they would occupy Kiev and all of Ukraine by now, and Zelensky would be dead

Be thankful Russia never mobilized, their Congress ( Duma) voted only to authorized a “special operation”. IF Vlad and his Duma did declare war and fully mobilize, Ukraine would be a heap of rubble from Lviv to Donetsk.
Vlad has excercised much restraint ( and their Congress).
That said, Vlad very precisely stated his intentions just before Feb 24th. He is nearing his stated objectives. The Donbass will gain their Independence from Ukraine, like it or not.
Those “objectives” are what he fell back on to save face after it didn’t work out. It’s no obvious that it’s not even worth discussing
