Two 40-gallon water heaters are cheaper than one 80-gallon. Builders have been using two 40-gallon water heaters (instead of a single 80-gallon) in new houses for a few years now.

My plumber never mentioned this. When my heater goes out, I may go with a tankless.

My house has two 40-gallon tanks, nice thing is, if one starts leaking or otherwise doesn’t work, I can valve it off and continue to use the other one and repair/replace the other one at my convenience.

Tankless electric heaters are pretty much a no-go unless you have a bunch of unused capacity in your electric panel (typically, you’ll need three 50 amp 240V circuits, for a unit sized to provide a decent temperature rise with a typical shower).

Tankless gas heaters will require upsizing the gas pipe from the meter and reworking the flue. Their burners are much larger than the 30,000BTU typical of a 40 gallon water heater.

20 years ago I got a new 48K BTU furnace and 2-ton AC installed for $2000.

Would probably be more like $10,000 for that today, and most of it labor.
